workflow clutter

Hi everyone, I’ve been using Mantis to track my startup's development tasks solo for the last six months and it worked perfectly. However, since I brought on two freelance devs and a part-time QA, the "Simple" workflow I expected to keep things fast is actually creating a lot of confusion. I thought adding more people would speed things up, but now we’re constantly bumping into each other’s tickets because the status transitions are too loose. I've tried tweaking the access levels myself, but I’m definitely not a power user and I’m worried about over-complicating the interface for them. Has anyone here transitioned a small business project from a private setup to a collaborative one without losing that "lean" feel? I'd love to hear how you organized your categories or statuses to keep the team focused.
